My fault, fixed now.
Short answer:
It wasn't working well, but now it is.
Full and nerdy answer:
When I migrated the database to a modern version of PhpBB, I had to change the backend database. I elected to use local storage for searching. This was a mistake and it's only been indexing 1221 of the 9913 messages on this forum.
I've just changed it to search via mysql, refreshed the indexes and it's now searching on ALL the messages. :D

is it not just an option in the PHPBB control panel / server settings / Search Settings :D
